Interim CTO vs Fractional CTO — What's the Difference and Which to Choose

Two models, one title confusion

"CTO" as a service comes in two very different shapes. Understanding the difference saves you three to six months of the wrong engagement.

Definitions

Interim CTO — full-time engagement for a defined transition period. Usually brought in to cover a gap (departing CTO, pre-IPO, post-acquisition) until a permanent hire is made. Typically 3–9 months, full-time commitment.

Fractional CTO — part-time, ongoing engagement. Typically 1–2 days per week, minimum 3 months, often longer. Works alongside the existing team, not as a replacement.

Comparison

Time commitment: Interim — full-time (5 days/week). Fractional — 1–2 days/week.

Duration: Interim — 3–9 months. Fractional — 3+ months, often 12–18.

Accountability: Interim — full operational ownership. Fractional — strategic + selective operational.

Cost: Interim — high (full exec salary equivalent). Fractional — significantly lower, no equity, no benefits.

Best for: Interim — covering a gap, crisis, transition. Fractional — ongoing senior guidance without full-time cost.

Format: Interim — usually on-site. Fractional — remote-first.

5 signals you need a Fractional CTO

1. You have a technical co-founder or senior engineer who needs strategic support, not replacement.

2. You need C-level input for investor conversations but not daily management.

3. Your runway doesn't support a full-time CTO salary.

4. You want AI/product/architecture decisions made by someone with skin in the game.

5. You're between rounds and need to maintain technical credibility without headcount.

3 situations where Interim is the better call

1. Your CTO just left and you have a team of 20+ engineers with no senior technical leadership.

2. You're in an active M&A or fundraising process that requires a full-time technical spokesperson.

3. You need someone to own hiring, performance management and daily stand-ups — not just strategy.

Either way: start with a diagnostic call, not a contract. A good fractional or interim CTO will tell you in 30 minutes whether they're the right fit — and whether the engagement type matches your actual situation.
